SWS Confinement
Confinement meal delivery in the Klang Valley — from revenue that swung month to month to consistently above RM200K a month.
Where they were when they came to us
SWS delivers confinement meals across the Klang Valley, with bookings worth RM2,000 and above. They were spending RM5,000 a month on ads, and revenue swung between RM100K and RM150K a month — some months high, some months low, with no way to predict which.
Increasing ad spend didn’t seem to change anything. They came to us looking for a partner who could get them past RM180K a month consistently.

What the diagnosis found
Their marketing was really two activities: creating posts and running ads. Success was measured one way — more leads.
There was zero visibility into anything deeper: which audience segments were buying, the quality of the leads coming in, which services were actually performing, or which ad or campaign was producing revenue. They were effectively running ads blind.
We scaled the spend down before we scaled anything up
The first move was the opposite of what most agencies do: we scaled their ad spend down. Before spending another ringgit, we built full-funnel tracking so we could see everything from click to revenue — where the bottleneck sat, and whether it was a marketing problem or a sales problem.
The goal was a system that collects data we can analyse, so every decision is made on insight instead of feel. We deliberately did not start with more spend, more videos, or more creatives.

One reallocation opened a whole new revenue pillar
Within two weeks of the tracking running live, the data showed something they couldn’t see before: 100% of their budget was going to confinement services, while prenatal, post-surgery and hospital meal services had strong demand and were contributing revenue — but had no ad support at all.
We reallocated the budget 70% to confinement and 30% to the other services. That one reallocation opened up an entirely new revenue pillar, and by Month 3 they were scaling past RM200K a month consistently.
Why it matters
SWS worked with us for over two years, and the engagement changed how they see marketing: it isn’t creating posts and running ads — it’s making well-informed decisions by analysing data.
Running ads without a proper system can work up to a point, but it’s usually inefficient, inconsistent, and hits a ceiling the moment you try to scale.
