Bath Garden
A Malaysian bath and body brand that wanted its own store, not the marketplace, to carry the business.
Where they were when they came to us
Bath Garden sells bath gels, lotions and gift sets at RM20 to RM28 per item, through Shopee and its own Shopify store. Marketplace commissions were eating into margin, so the goal was to grow the brand store and move buyers off the marketplace.

What the diagnosis found
Shopify was being sold with creative made for Shopee: discount-led promo ads that work in a marketplace but not on a brand store.
Shopify conversion sat under 2%, inflated by bot traffic. Only about 11% of customers came back — partly because the brand’s own ad settings excluded past buyers.
Tracking first, then separate goals per channel
Tracking first, with purchase events validated before a single ad went live. Then only the Hari Raya and bundle campaigns, phasing out overlapping old campaigns so sales didn’t dip during the switch.
Bundles lifted order value on low-priced items. Shopify and Shopee got separate goals: revenue for the store, return on ad spend for the marketplace.
The brand store started carrying its weight
Shopify revenue grew 2.7× in two months, from RM10K in February to RM27.7K in April, and Shopify return on ad spend rose from 2.5× to 3.6×.
Why it matters
Marketplace buyers and brand-store buyers behave differently. Creative that wins on Shopee can quietly lose money on your own store.
